Todd Q. Chapman

I turn at-risk engineering orgs into teams that ship.

Engineering executive with 16+ years in software and 8+ years leading organizations of up to 35 people across SaaS, e-commerce, mobile, and enterprise software. I build quality into how teams work, and I put agentic AI into core delivery.

Hive Financial Systems

Director of Engineering

Led a ~35-person engineering, QA, and infrastructure organization across two locations, supporting a multi-portfolio consumer lending platform. Designed the org structure, career matrices, and leveling framework.

Rebuilt release and incident-response practices. Frequent incidents became routine bi-weekly deployments, and resolution time dropped from multi-day outages to under 90 minutes.

Wrote the engineering strategy that made agentic AI the main lever for cutting tech debt and delivery cost. Cycle time fell from 90 days to 5, and cost per story fell 60%. I proved it on live work by delivering a production data-sharing integration with an external partner network, directing AI agents through code and test delivery.

Built the business case for a platform modernization projecting 92% ROI with breakeven in under 8 months. Set up the incident management program and a weekly DORA-based scorecard for executive leadership.

Crunchtime, Inc.

Senior Engineering Manager → Principal QA Automation Engineer

Led 3 product teams (25 people, 6 direct reports) through a post-acquisition integration, and served as the escalation point for enterprise customers.

Audited a 12,000+ test Selenium suite that took over 24 hours to run. Fewer than 2% of the tests needed true end-to-end coverage, so I converted 98%+ to unit and integration tests. Made developer ownership of testing and dev-QA pairing the standard delivery model.

CodeMettle, LLC

Director of Engineering (from Engineering Manager, QA Manager)

Grew from QA Manager to Director of Engineering in four years, managing up to 27 engineers across multiple product teams. Built the QA function from scratch, developed multiple automation frameworks, and coached Agile practices across every product team.

September 2013 – February 2018

Manheim

Senior Software Test Engineer

Moved across four teams in 4.5 years, from testing lead to automation engineer to quality coach. Built automation in Ruby and JavaScript across web, mobile, and internal tooling with Applitools, SauceLabs, and Jenkins.

2010 – 2013

Earlier roles

Orasi Software (QA Consultant and Lead), McKesson (Lead, QA Automation), and ACI Worldwide (QE, Automation).

Fractional engineering leadership

I work with software companies that need senior engineering leadership without a full-time executive hire. I join, diagnose what is slowing delivery, fix it with your team, and leave the practices in place.

Engineering leadership

Org design, leveling, hiring scorecards, release and incident practices, and executive reporting your board can read.

Quality strategy

Test suite audits, shifting coverage down the pyramid, and dev-QA pairing so quality belongs to the whole team.

Agentic AI adoption

An engineering strategy, tooling choices, and hands-on delivery that moves AI-assisted development from pilot to standard practice.

How I work

Stabilize first

I start with release and incident practices, because trust in delivery has to come before speed. Calm, clear communication under pressure is part of the job.

Make quality everyone's job

Developers own their tests. QA pairs with them instead of gating them. The result is fewer escapes and faster feedback.

Measure what leadership needs

A short, weekly scorecard grounded in DORA metrics, so executives see delivery health without a status meeting.
